Case Study Overview

Vorea operates at the intersection of ownership and execution – developing, managing, and building across NYC’s most complex environments. For Pat Feehan, Vice President of Construction, the challenge isn’t just hitting milestones. It’s maintaining control when pressure mounts, crews rotate, and compliance is non-negotiable.

“Before BiltOn, it was all daily reports and headcounts by hand,” Feehan said. “You hoped the numbers matched reality. But deep down, you couldn’t be sure.”

BiltOn changed that. What began as an access control upgrade has become a critical source of operational truth—connecting field activity to project strategy, flagging risk before it escalates, and letting Vorea make decisions backed by data, not instinct.


From Manual Logs to Meaningful Metrics


The turning point came with the 1940 project, a 13-story affordable and supportive housing development at 1940 Jerome Ave. in the Mount Hope neighborhood of the Bronx. Not the first site to use BiltOn, but the first where the team pushed the data deeper—linking real-time worker logs into Procore, then piping it into Power BI for site-wide analysis.


“We can track how many hours each trade’s put in, how many people they’ve had on-site, and what that’s produced,” Feehan said. “If billing’s light but headcount’s high, that tells us something. If a sub’s falling behind, we know if it’s poor supervision or just lack of manpower.” It’s changed how Vorea reads the job. “You stop guessing. You start managing.”


Real-Time Oversight, Wherever You Are


Feehan oversees multiple sites. That means trusting what he can’t see—unless the data tells him otherwise. “If a critical activity’s scheduled, I can log in at 7:05 a.m. and check if the right trades have shown up. If they haven’t, we’re already behind.”


That line of sight—updated live and synced into Procore—lets him make calls earlier, with more confidence. “Presence doesn’t guarantee performance. But it narrows the uncertainty. It gives you a baseline you can act on.”


Standardisation That Scales


Before the enterprise rollout, access control varied site by site. “It was always: what system are we using? Who’s running it? Is it compatible?” Feehan said. “Now it’s standardised. Everyone knows what to expect. No re-training. No delays.”


That consistency frees the team up to focus on outcomes. “We pipe BiltOn data straight into our SOPs, benchmark trade output, and give our PMs real tools to spot issues before they show up in the schedule.”


It’s not just tech adoption—it’s operational maturity.


Safety, Compliance, and What Comes Next


With access control embedded, Vorea’s now expanding its use of BiltOn across DOB compliance and safety workflows. “Permits and inspections are being tracked. That’s working well,” Feehan said. “Now I want to tighten up how we’re handling pre-task plans and get clearer on usage across the teams.”


But he knows tech only sticks if it makes sense on the ground. “You can’t roll this out by memo. You’ve got to see what’s working today and show how this makes it better.”


One feature Feehan sees potential in is real-time site alerts. “Sometimes you need to reach everyone fast—if there is an emergency,” he said. “Being able to message all checked-in workers? That’s huge.” That feature, now in QA, is scheduled for release at the end of August 2025.

Asked how BiltOn compares to legacy systems, Feehan doesn’t hesitate. “It’s not a filing cabinet. It’s a live feed. It fits into the way we operate—not the other way around.”

That matters when crews rotate, deadlines compress, and compliance isn’t optional. “With

BiltOn, we’re not reacting to yesterday’s paperwork. We’re managing today’s reality.”

Vorea’s next two major builds will open with BiltOn from day one. “You can’t run high-risk, high-complexity jobs by gut feel,” Feehan said. “This isn’t just about tech. It’s about infrastructure. We’re building the way we want to operate—and BiltOn’s part of that.
